Create a modified training support plan for the instructional leader
- Identify all lessons, outputs, and events that your instructional leader needs to complete and add to them to the appropriate week of training
- Find this by heading to your Gradebook in Canvas
- Click on the IL’s name
- Click “Grades”
- Look for any missing assignments

- Add estimated time stamps for each task. While you should use your best judgment when determining these time stamps, the following is a helpful rule of thumb:
- 1 hour per lesson
- 30-45 min for each output
- For returners, you can probably subtract ~10 - 15 minutes from each output/lesson
- 1-2 hours per project
- 2 hours per Sync Meeting Makeup tasks
- Decide which new deadline to provide your instructional leader for their missing tasks.
- Try to aim for no more than 6 hours / week, but ensure that they are able to complete all tasks by:
- May 18th(the last day of training)
- OR May 24th (the extended deadline for finishing training).
- May 24th is the last possible date for instructional leaders to finish their training outputs to be considered ready and able to lead their assigned camps and receive their training stipend.
- Think about whether or not you want to ask the IL to have a 1:1 meeting with you to go over the plan or if you’re okay to send it to them asynchronously
- If their communication has been a concern, we encourage you to share the plan in a 1:1 meeting
Share the support plan with the instructional leader
- The KWK team will send the first email alerting your IL that they will be on a support plan.
- You should reply to that email sharing the document with the plan and a message that looks something like this:
Hi {NAME} - I hope this message finds you well. I’ve been working on an adjusted plan and timeline for you to complete your outstanding tasks moving forward. It’s attached to this email. Please review it and confirm you’ve read and received it by responding to this message. The expectation is that you’ll be in regular communication with me on Slack moving forward and do your best to meet the new deadlines set in the plan. If you’d like to discuss this plan in more detail or get support with any your training tasks, we can connect for a quick meeting during the next Study Hall {Insert Study Hall time} or any other time you’re available. Let me know what time works best for you in the next week. I’m looping in {KWK Lead} from the KWK team here as well to support with developing this plan and with any questions you might have.
(If having a 1:1 meeting) Lead the meeting
- Start by explaining the why behind the meeting
- Ex. “We’re having this meeting to help you to catch up on training and ensure you’re getting the support you need moving forward. {KWK Lead} and I want to make sure that you have a concrete plan to approach training tasks, so we’ve created a plan to outline what you still need to work, how long the tasks will likely take, and will work with you to create some new deadlines for each.”
- Share and walk through the plan
- Ask the instructional leader to determine if there are any deadlines they anticipate being difficult to reach, keeping all the key dates and moment listed below in mind:
- Training ends on May 18th
- Wave 1 camps begin on June 2nd
- Keep in mind that most people will likely have to do even more in a shorter period of time to get caught up in enough time (i.e. they may need to complete 2 weeks worth of training in 1 week)
Track progress & follow up
- Keep close tabs on how this instructional leader is doing with their support plan and check in with them 1 - 2 times per week via Slack or text
- Share updates w/ your KWK lead as needed on their progress
